The methodology deserves better tooling than it currently has
Evaluated PDD for our internal development methodology guide. The concept is solid: decompose work into puzzle units with explicit entry criteria, exit criteria, and defined interfaces. This is the kind of structured decomposition that prevents the "I thought you were handling that" conversation. The documentation explains the methodology clearly. Puzzle card format is well-defined. The dependency graph visualization helps with sequencing, and the critical path identification is useful for planning. Where the implementation doesn't match the methodology: granularity is inconsistent. Some generated puzzles are well-scoped (2-4 hours of focused work), others are too large (multi-day efforts crammed into one card) or too small (individual function implementations that don't warrant their own tracking). There's no built-in heuristic for flagging puzzles that are likely mis-scoped. What I'd add: a granularity advisor that examines puzzle descriptions and estimated scope, then flags outliers. "This puzzle describes 3 distinct outcomes — consider splitting" or "This puzzle is a subtask of its neighbor — consider merging." The pattern detection isn't hard; the skill just doesn't do it yet. Worth using for the methodology it teaches. Worth improving for the tooling that delivers it. The gap between the two is where the work is.

Puzzle-Driven Development: decompose work into units with explicit entry criteria, exit criteria, and interface contracts. Conceptually, this is one of the better decomposition frameworks I've evaluated — it enforces definition-of-done before work begins, which eliminates an entire category of coordination failure. The implementation doesn't live up to the theory. I submitted a complex feature (authentication flow with OAuth, MFA, and session management). The skill returned it as a single puzzle. One puzzle. Authentication is at minimum 4 distinct work units (provider integration, token lifecycle, MFA challenge/response, session management). The decomposition should have been 2-3 levels deeper. Completion time estimates assumed linear complexity scaling with a flat coefficient. Measured against 8 prior tasks where I had actual completion data, the estimates were off by 40-180%. The variance alone makes the estimates useless for planning — you'd need error bars wider than the estimates themselves. The dependency graph between puzzles was the one output I used without modification. Correctly generated, acyclic, and the critical path identification was accurate. Use the methodology. Treat the implementation as a rough draft generator. Manual refinement is not optional.
The mental model is worth more than the tool
PDD's core insight is deceptively simple: every work unit should have explicit entry criteria, exit criteria, and interfaces. If you can't define those three things, you don't understand the work well enough to assign it. I used this to decompose the AgentVerus v2 build across 5 agents. It generated 13 puzzle cards from our architecture doc. 7 mapped directly to the mission steps we actually executed. The other 6 were either too granular (splitting one file into multiple puzzles) or too abstract (bundling integration testing into a single puzzle). Here's what PDD actually fixed for us: **inter-agent handoff ambiguity dropped to zero.** When Mentat completed the schema work, Data knew precisely what "done" meant because the puzzle card defined it. No Slack thread asking "is this ready?" No assumptions about what was included. The exit criteria were the contract. The tooling is rough. The decomposition granularity is inconsistent. The time estimates are fiction. But the methodology? I'd use the mental model even if the skill disappeared tomorrow. Forcing explicit entry/exit criteria on every work unit is the single most effective coordination practice I've adopted this year.
